Tie Compensation to Firm-Wide Returns: 6 Steps

Pay bonuses based on your company’s overall financial success, and get your employees pulling in the same direction.

As a business owner or manager, one of the most difficult things to oversee is compensation and expectations at employee review time.

Initially we at User Insight did the same thing most companies do: a review after an employee’s first six months, with annual reviews every year after that. Along with the review usually came some type of bump in an employees’ base pay. But as a consultancy, we have the added complexity of ebbs and flows in the amount of work we are servicing. Inevitably, employee review times would be fall during the slowest periods of the year.

This caused several issues. As a business owner, it’s difficult to increase overhead at times when business is slow. Even if you know you’re just in the down part of a regular business cycle, it still makes your judgment more conservative. So, we found once a raise was in place, business would inevitably heat up, and an employee wouldn’t experience a financial impact that was in sync with his harder-working performance. He didn’t directly feel a reward for his work. In fact, I often heard groans when we signed a big round of new business.

To resolve these problems, we sought to tie a large portion of our employees’ compensation to the performance of the company. Our operations manager at the time, Rachel Walsh, proposed how it would work.

Here’s how:

1. We now conduct quarterly reviews.

2. As a company, we set a revenue target each quarter.

3. We take part of the money we had budgeted for raises and instead pay it out on a quarterly basis tied to company performance.

4. Each employee is given a goal that is a percentage (about 10%) of his or her salary.

5. As the company achieves the quarterly goal, each employee can achieve the equal percentage of his or her individual target.

6. We allow the achievable percentage to rotate above 100% if the company outperforms expectations for a given quarter.

Though these tactics were hard to adjust to at first–not having a known dollar “number” was frightening–we put the program in place. And it has been very successful. Conversations about compensation are now rare at User Insight, and only when an employee takes on a substantial new level of responsibility.

We’ve had times when bonuses have been paid out at more than 150% of expectation, but that worked because the company was doing well and employees had stepped up to deliver the work that was needed. Likewise, when the company is not mapping to goal, we save money on overhead.

The quarterly reviews have also been very helpful. The results allow us to look at the organization overall on a more frequent basis, determine what’s going well, and discover ways to improve. We have a better understanding of how we’re doing as a company. We regularly release the percentage of revenue target we have achieved, so employees know right away if we are ahead or behind.

The best thing that changed: Now everyone cheers when we sign a new deal.

How to Get a Job at a Small Business

Working for an entrepreneur is the perfect training ground for would-be founders. Here’s how to get hired.

There are lots of reasons to want to work for a small business. The companies are smaller, to cite the most obvious. You’ll have to pitch in and do things that fall outside your area of expertise, which can be great career experience. You’ll probably also have more access to the owner—and there’s no better way to learn about running your own business than to watch it in action.

The downside to seeking work at a smaller operation? Getting the attention of said owner, who may be understaffed and overworked, can be challenge. Here’s how to make the best impression.

1. Understand the territory.

While some small business owners have a corporate background, many are lifelong entrepreneurs.

That’s why traditional job hunting techniques often don’t usually work. The average small business owner sees reading stacks of resumes and interviewing multiple candidates as a chore, not an opportunity. Some even see it as a process to avoid at all costs, thinking, “Hey, I don’t have time for this. I have a business to run.”

That perspective makes getting hired a lot harder for people who take a conventional approach, but also makes it easier for people who put in the time and effort to really set themselves apart.

2. Determine who you want to work for.

Sounds obvious, right? Not really. Many job seekers play the numbers game and respond to as many job postings as possible.

The shotgun approach is less likely to work with a small business owner, mainly because it requires them to sift through dozens of potential candidates to find the right one. Your goal is to show a small business owner that you are the right candidate, and that means you have to do the work.

Instead of playing the numbers game, put in the time to determine a company you definitely want to work for, and then…

3. Truly know the company.

“I would love to work for you,” you say to a small business owner; what the owner hears is, “I would love for you to pay me.”

To the business owner, you can’t possibly know if you want to work for the company unless you know a lot about it; that’s the difference between just wanting a job and wanting a role in a specific company. Talk to friends, relatives, customers… anyone you can find. Know as much as you can.

Then leverage what you learn and…

4. Decide what you can offer immediately.

Most small business owners hate to train new employees. Training takes time, money, effort… all of which are in short supply. The ideal new hire hits the productivity ground running, at least in part.

While you don’t need to be able to do everything, it helps if the owner can see an immediate return on their hiring investment. Identify one or two important things you can contribute from day one.

5. Create a show and tell.

Once you know what you can offer, consider putting it on display. If you’re a programmer, create a mock-up of a new application. If you want a sales position, create a plan for how you’ll target a different market or customer base or how you will implement marketing strategies the business is currently not using.

Since you know the company and know what you can immediately offer, prove it. Your initiative will be impressive and you’ll overcome concerns that you may be all talk and no action.

6. Get a referral.

Business is all about relationships; that’s especially true for small business owners. We’ve all made bad hiring decisions, so a referral from a person we trust is like gold.

You may have to dig deep into your network, or even forge new connections, but the effort will be worth it.

7. Knock.

You don’t have to wait for an opening to be posted; after all, you’ve identified ways you can immediately help the business. Show up, ask to speak to the owner, and pitch away.

Just make sure you get right to the benefits. For example, you could say, “I’ve checked out your website, and while it’s good it could be a lot better. Here is a list of the changes I would make in the first month, including how those changes would improve conversions and SEO results. And here’s a mock-up I created of a new site design.”

At the very least the owner will listen, since you’re describing about specific ways to improve their business. Everyone has time for that kind of discussion.

8. Take charge.

Many small business owners are terrible interviewers. Like a friend of mine says, “I don’t work in HR, I run a business.”

While you certainly shouldn’t be pushy, don’t be passive. Be direct and to the point. Explain what you can do. Describe your background. Talk about how the owner will benefit from hiring you. Show you know that working for a small business is different and you’re excited by the challenge.

Selling yourself should be easy, especially since you know so much about the company and how you can make an immediate impact. Never be afraid to run the interview. Many business owners will be happy to let you.

9. Ask for the job.

Business owners know how to close a deal, and most don’t mind being closed. After all, a decision put off until tomorrow is a decision added to the to-do list; who wants more on their plate?

Ask for the job. If you’ve set yourself apart you might get hired on the spot.

You have nothing to lose by asking, and everything to gain.

Accountability and Integrity: The Golden Rules of Business

Deciding to do the right thing seems like a simple rule of business but often it gets lost in the day-to-day grind.

Say what you do and do what you say. Do the right things, and the right things will happen. It sounds as simple as the Golden Rule, but there is a surprising lack of accountability and integrity in the business world today.

These two attributes are central to OtterBox and our ability to continue to grow at a rate that’s landed us on the Inc. 500|5000 four times. Integrity and accountability are, in fact, two of our core values.

I think most of us know what the right thing is, but being able to execute on it is another matter. Doing what’s right isn’t always easy. People frequently default to the simplest option as an automatic response, which often means integrity is not upheld and accountability is at stake.

An extreme example of lack of integrity and accountability can be seen in today’s political landscape. No matter where they land on the spectrum, politicians are consistently promising to do the right things if elected. Lower taxes, save the environment, stimulate the economy – every election season the American public is inundated with promises.

To be fair, these politicians might actually think they can follow through on their vows, but the lack of results from any single one of them or any party as a whole has become an epidemic in and of itself. That’s where accountability comes in – you must do what you say.

Much like the American public, customers are quickly fed up with a lack of accountability. However, unlike the American public will quickly respond and take their business elsewhere. Like Howard Beale said in the 1976 film Network, they’ll be “mad as hell” and surely are “not going to take this anymore!”

Also unlike politicians, businesses can and must admit when they have fallen through on promises. Not all decisions made will be the right ones, but open and honest communication about those situations maintains integrity and accountability.

Integrity and accountability are daily decisions, not one-offs reserved for top level decisions by the CEO. Every employee must adhere to these values in all the tasks and operations they do. If a business doesn’t have integrity in the small things, no one will believe it has integrity in the big things.

Robot uses glue gun to make tools, hopes to ace Survival Skills 101

Looking through Engadget’s annals of robotic achievements, we see droids juggling, dabbling in competitive sailing and even manning prisons. Cool as they are, those functions aren’t going to mean a thing when Mr. Automaton is lost in the wilderness, damaged and without a helping human hand in sight. Researchers at ETH Zurich are working to change that scenario, as they’re currently developing a “self-reconfigurable” device that packs a glue gun for creating the tools it needs on the fly. It might not be the quickest method — as you’ll see in the video below, making a glue cup takes a good hour — but it’s effective enough for transporting and pouring water. That’s not to say that the prototype is ready to fend for itself; it built the cup, but only under human direction. The researchers’ next step is adding in autonomous capabilities so the bots can repair things — and even build other robots — without being told to do so. A sea of self-regenerating droids? Sounds harmless to us.

GameStop Mobile launches as AT&T virtual carrier, gives us rare bring-your-own GSM in US

Here’s an expansion of mobile competition in the US that comes out of left field, even for us: GameStop as a cellular provider. GameStop Mobile, as it’s called, is that rare bird of an AT&T-based MVNO that relies on a bring-your-own-device strategy. As long as your hardware works on AT&T’s 850MHz and 1,900MHz bands and isn’t locked to another carrier, you can bring any GSM- and HSPA-based phone (or data-only device) and use it contract-free: rates start at anything from a strictly pay-as-you-go $5 through to a $55 monthly plan with unlimited voice and text, if just an anemic 500MB of data. Tablet owners and other data-only fans can pay the same $55 for 1GB per month — a bit stiff considering that those on AT&T proper can get 5GB of data for slightly less. No doubt this is to take advantage of iPad and iPhone trade-ins, PlayStation Vitas and the overall rise of unlocked devices. We’re just wondering whether GameStop will catch a few customers subscribing as they pick up their Diablo III pre-orders or else face the uncertain future that befalls many MVNOs.
